Black Friday 2026: is your e-shop ready?

Black Friday isn’t won on the day the deals go live. It’s won by what you decide before: what you’ll offer, whether your site will hold up, and who will be waiting when you launch. See where you stand.

A row of calendars ending in a shopping bag: getting an e-shop ready for Black Friday 2026

Why is Black Friday won before it starts?

For Greek e-shops, Black Friday 2026 is one of the biggest opportunities of the year. In the Black Friday 2025 review by Skroutz, Greece’s largest online marketplace, orders rose 25% and revenue 37% compared with the year before, with an average order value of 104 euros.

But the e-shops that win don’t win on the day itself. They win before it, while ads are cheaper and shoppers haven’t yet decided where to buy. As Black Friday gets closer, costs rise, because everyone is chasing the same customers at the same time. Below are the points that decide the outcome. The sooner you look at them, the more you can still fix.

Offers that sell without putting you at risk

Don’t discount everything. The right offer starts with the numbers: which products have margin, which have enough stock, which bring in customers who will buy again. And a discount isn’t the only option. Free shipping, bundles, a gift with purchase or a tiered discount based on basket size often perform better and cost less. Which one suits your e-shop depends on your basket and your margin, and this is where the most expensive mistakes happen.

Mind the law, too. Under Greek consumer law, every discount announcement must show as the previous price the lowest price of the product in the 30 days before the first reduction. It sounds simple, but early access for your list, discounts that grow step by step and price changes in the days before all affect how the rule applies. The checks are real: Greece’s market inspection authority (DIMEA) has in the past fined three large retail chains a total of 1.44 million euros for breaches in how they announced reduced prices.

A site that holds up when the traffic arrives

The worst moment for your e-shop to go down is the morning of Black Friday. Before the deals go live, these should already be checked:

  • Speed and hosting: does the site load fast, and can the server handle several times the usual traffic?
  • Mobile checkout, from start to payment. In the US, according to Adobe, 57.5% of online Cyber Monday 2025 purchases were made on a phone.
  • Payments and delivery: cards, Apple Pay and Google Pay, instalments, courier capacity.
  • Stock in sync with your ERP and with your product feed on Skroutz or other marketplaces.
  • Clear shipping and returns. Undecided shoppers look for them before they hit “Buy”.

Each point has traps that only show up when you test the site as if it were already Black Friday. This check is the first step whenever we build a Black Friday plan for an e-shop.

An audience that’s waiting before your deals go live

People who already know you buy more easily and cost less to reach with ads. That’s why your audience is built before Black Friday, not during it:

  • An “early access” list for people who want to see your offers first, via email or SMS marketing and always with their consent.
  • Awareness and video campaigns while costs are still low, to fill your remarketing audiences.
  • Creative ready in every format, for Reels, Stories, feed and email, so nothing is put together at the last minute.
  • A first teaser to your list, without revealing all your offers.

Even if Black Friday is very close, a small list of warm customers is worth more than a big last-minute campaign.

Ads without the most expensive clicks of the year

Around Black Friday, cost per click goes up, because everyone is competing for the same customers. The e-shops that come out ahead don’t necessarily spend more. They spend smarter.

They raise budgets gradually rather than tenfold overnight, so that Google’s and Meta’s systems don’t lose what they have already learned. They prioritise remarketing, reaching people who viewed products or left a cart. And they pause ads right away for anything that sells out.

The same goes for email: few and well targeted, with a different message for loyal customers, new ones and cart abandoners. How much to scale, when and in which campaigns can’t be solved with general rules. It depends on the data in your own account, and that’s where Black Friday either leaves you profit or just revenue.

After Black Friday: Cyber Monday and Christmas

Cyber Monday is a second chance for those who didn’t buy on Black Friday. One last, short message with what’s left often brings in sales that would otherwise be lost.

After that, traffic moves on to Christmas. The real gain from Black Friday is the new customers who come back: a welcome email, a suggestion for a complementary product, a reason to return. Keep notes in GA4, too, on which channels and which offers drove sales. It’s the best material for your next Black Friday.

The mistakes that cost the most

  • Fake discounts. Beyond the fines, customers notice and don’t come back.
  • A site that can’t cope. Every minute offline on Black Friday morning costs many times more than on an ordinary day.
  • Ads for products that sold out. You pay for clicks that can’t turn into sales.
  • The same email to everyone. Loyal customers, new ones and cart abandoners need different messages.
  • Starting at the last minute. Without an audience and creative prepared in advance, you pay for the most expensive advertising of the year.

Whenever you’re reading this, there’s still time to act

If Black Friday is still a while away, you have time to build the whole plan. If it’s very close, there are fixes that make a difference in just a few days. And if it has just passed, Cyber Monday and Christmas are still ahead of you. The question isn’t whether you have time, but what should come first for your e-shop.

At CNCTECH we build Black Friday plans for e-shops: site checks, offers that stand up legally, Google and Meta campaigns, email, SMS and remarketing, and measurement so you know what actually sold. Tell us where you are and we’ll tell you what we can get done together.
